Arms out to the side, parallel to the floor, holding an implement in each hand until you cannot hold them any longer. There are no reps and no range of motion: the whole event is an isometric at the single worst mechanical position for the shoulder, judged on seconds.
Set up first, then execute. Every cue below is something you can check on your next set.
Breathing & tempo — Breathe shallowly and continuously through the hold; there is nothing to brace against and holding your breath for 45 seconds only raises your blood pressure. No tempo — the whole point is that nothing moves.
Where to start, and what to change when it stops being hard.
Start with 8-10 kg per hand and adjust so failure arrives between 30 and 60 seconds. Two 12 kg implements held for a genuine minute is a solid amateur mark. Progress by adding seconds first and weight second — going up in load before you can hold a full minute just shortens every hold to fifteen seconds.
The errors that show up most often, and the cue that fixes each one.
Set up in front of a mirror or have a partner call the line. Stop the clock the moment either arm drops, and log the honest number.
Brace the abdominals and keep the ribs down over the pelvis. If you cannot stay stacked from the first second, the implements are too heavy.
Lock the elbows before the clock starts and think about pushing the implements away from each other. A bent elbow makes the hold easier and the score meaningless.
Practise with an axe, hammer or anything with mass beyond the hand for at least one set a week. The centre of gravity, not the weight, is what beats you.
At 90 degrees of abduction the weight in your hand sits an entire arm's length from the shoulder joint, which is the longest lever your body can create. A 12 kg implement in each hand produces a torque at the shoulder that no lateral raise you have done for reps comes close to, because a raise passes through this position in half a second and the crucifix parks in it.
Handle length matters more than the number stamped on the plate. Competition axes and hammers put most of their mass beyond your fist, moving the centre of gravity further out and multiplying the same weight. This is why a 10 kg axe defeats people who can hold 16 kg dumbbells, and why practising with dumbbells alone gives you a false read on your capacity.
At the end of an upper-body day, two to three sets of one hold each, because a genuine crucifix hold leaves the delts useless for anything precise afterwards. Once a week is enough. Time it every session — this is one of the few movements where the only meaningful progression is the stopwatch.

Judge it by load and time together, since either can be manipulated. A useful amateur standard is 12 kg per hand for 60 seconds with both arms staying level. In competition the winning holds are typically 60 to 90 seconds with implements chosen so that most of the field fails inside a minute.
Because most of an axe's mass sits beyond your hand, which pushes the centre of gravity further from your shoulder. Torque is force times distance, so a 10 kg axe held by the end of the handle can create more shoulder torque than a 16 kg dumbbell whose mass is centred in your fist.
Not efficiently. Isometric holds build strength mostly at the joint angle you train, and hypertrophy responds better to movement under load. Train the crucifix because you compete in it or want the specific endurance; use lateral raises and overhead presses to build the delts.
Thumbs slightly up. A pure palms-down position puts the shoulder into internal rotation at full abduction, which is the position most likely to irritate the joint over long holds. A few degrees of external rotation costs nothing in leverage and is far more comfortable for a minute.
